What is 3PL selection?

3PL selection is the structured process of choosing the right third-party logistics partner for warehousing, fulfillment, value added services or a combination thereof. The difference from a simple quote round lies in the depth: a good 3PL selection weighs operational fit, financial stability, IT integration, scalability and cultural partnership, not just price per pallet or order.

For shippers the 3PL choice is one of the most impactful logistics decisions they make. The partner typically sits in your operation for three to seven years, with direct impact on customer satisfaction, costs and flexibility. Correcting a wrong choice costs an average of eighteen to twenty-four months and significant one-off costs.

When is 3PL selection relevant?

A 3PL selection is sensible at multiple moments. With significant growth where your own warehouse falls short on capacity. With international expansion where local fulfillment becomes necessary. With an expired or soon-expiring contract with your current 3PL. With a strategy shift, for example from in-house to outsource or vice versa. Or with an acquisition where the network must be redrawn.

Scope, requirements and business case

We map your current and desired operation, define scope (warehousing, fulfillment, returns, value added) and where necessary build a make-versus-buy business case for outsourcing versus in-house.

RFI round with longlist 3PL partners

We select a longlist of five to ten 3PL candidates based on geographic coverage, sector experience and strategic fit. Each candidate receives a uniform RFI with your requirements and data.

Shortlist and site visits

Based on the RFI we make a shortlist of two or three candidates. At each shortlist partner we organize a site visit where we see the operation work, with your team. What goes well in a presentation is not always what goes well on the floor.

RFP, business case and contract negotiation

The shortlist goes into a detailed RFP with scenario pricing and ten-year business case. Then we conduct negotiations with your team on terms, SLAs, KPIs, pricing models, IT integration and exit provisions.

Selection decision and transition planning

We deliver a decision document with the recommendation, substantiation and risk analysis. After selection we make the transition plan and on request can support the project organization of the transition.

Frequently asked questions

How long does a 3PL selection process take?

A full selection process takes three to five months, depending on the complexity of your operation and the number of partners to visit. For large, multi-site or international tenders this can extend to six months. The biggest variable is the time for site visits and internal decision-making.

Which 3PL partners do you work with?

We have no fixed partner relationships with specific 3PLs. Per assignment we select candidates based on your scope, geographic coverage and sector experience. Typically we invite between five and ten partners for the RFI round, then narrow to two or three shortlist candidates.

Can you also help with the transition to the new 3PL?

Yes, project management of the transition is a frequently chosen follow-up step. The transition of a 3PL is typically more complex than the selection itself and requires careful coordination between your internal team, the outgoing 3PL and the incoming 3PL. We facilitate that process as an extension of your project organization.

How do you handle SLAs and KPIs in the contract?

We build an SLA framework that fits your business: pick rate, error margin, lead times, availability and reporting frequency. KPIs become measurable and we link them to bonuses and penalties that work in practice (not just on paper). That distinguishes a good 3PL contract from an average one.

What if we doubt between 3PL and own warehouse?

That is a legitimate question we explicitly answer at the start of the process. We make a business case (make versus buy) based on your volumes, growth expectation, capital position and strategic considerations. In some cases this leads to the conclusion that in-house fits better and the 3PL process stops there.
